Validation is slow. You're supposed to talk to customers. Run surveys. Check search volumes. Analyse competitors. Build a landing page. Wait for signups. By the time you've validated anything, you could have shipped the feature and moved on. Right?

The alternative — "we'll figure it out as we go" — is exactly how teams end up with backlogs full of features that don't move metrics, products that are technically excellent but commercially irrelevant, and sprint reviews where the team ships ten things and can't explain which ones mattered.

Question 1: Does anyone actually want this?

This is the market demand question. The signals:

  • Search volume. Are people searching for a solution to this problem? Use Google Keyword Planner, Ahrefs, or any SEO tool. If nobody is searching for what you're building, it doesn't mean there's no market — but it means you're burning budget on awareness, not just conversion.

  • Community signals. Reddit threads, HN discussions, Slack channels, Twitter complaints. Are people actively frustrated by the problem you're solving? If the answer is "I haven't looked" — you haven't validated demand.

  • Willingness to pay. This is different from "is it useful?" People will tell you your idea is great. They'll also never pay for it. The signal is not "do people like this?" It's "will people exchange money for this?" — and that signal only exists when there's a transaction, a waitlist with credit card, or a pre-order.

The trap: confusing "people like this idea" with "people will pay for this solution." One is a compliment. The other is a business.

Question 2: Who else is building it?

The competitive landscape question. This isn't about finding competitors you can beat — it's about understanding whether the market is crowded, underserved, or nonexistent.

  • Direct competitors. Who's building the same thing for the same audience? If there are five well-funded competitors with strong products, you need a clear differentiator — not just "we're better" (you probably aren't) but "we're different in a way that matters to a specific segment they can't or won't serve."

  • Adjacent competitors. Who's building something that solves the same problem differently? Notion isn't a spec tool, but teams write specs in Notion. Miro isn't a planning tool for developers, but developers plan on Miro boards. Adjacent competitors matter because they reveal how people are solving the problem today — often with tools that weren't designed for the purpose.

  • The no-competitor trap. "Nobody is building this" can mean "we found a blue ocean" or "there's no market." The way to tell: are people searching for solutions? If there's search demand and no products in the SERPs, that's opportunity. If there's no search demand and no products, that's a red flag.

Question 3: Can we win?

The positioning question. Given the competitive landscape, can you realistically capture enough market to sustain the business?

  • Differentiation. Not "we're faster" or "we're better" — positioning that depends on being incremental is fragile. Can you name a category? Own a term? Serve a segment that competitors ignore?   • Timing. Are you too early (the market isn't ready, you'll burn cash educating) or too late (the market is saturated, you'll spend competing on price)? Timing is the hardest variable and the one most teams ignore because it's the one they can't control.

Question 4: Is it worth the investment?

The opportunity cost question. Even if demand exists and you can win — should you build this right now?

  • Engineering cost. How many sprints? How many developers? Could those developers be building something higher-impact?
  • Opportunity cost. What's the next-best alternative? If you don't build this, what could you build instead — and would that alternative move more metrics?
  • Signal strength. How confident are you in your answers to questions 1-3? If confidence is low, you need more validation. If confidence is high, you still need a mechanism to track whether reality matches your assumptions once you start building.
